Communicate Review Issues as Clearly as Face-to-Face
Conduct Circulation-Based Reviews Without On-Site Stress
Toyota Motor Corporation New Business Planning Department
Background
Distributed reviews have been executed to ensure timely reviews
Due to the following reasons, it was difficult to adjust the schedule for the meeting-style review, and it could not be carried out at an appropriate time.
- Many reviews occur due to a huge number of parallel projects.
- Requires participation of multiple reviewers to confirm from different perspectives
For this reason, deliverables were distributed so that reviewers could review them by the deadline at their own convenient time.
Pre-introduction issues
Indications by sentences are not conveyed correctly
To conduct reviews at the appropriate time, the team used circulation-based reviews in addition to meeting-based reviews. In meetings, demonstratives such as “this arrow” or “this expression” could point directly to the relevant location. In circulation-based reviews, however, it was difficult to express “this” or “here” in writing, making feedback hard for authors to understand. This led to extra work confirming locations and intent with reviewers, as well as correction errors caused by misunderstood feedback. Information that was easy to communicate by pointing during a meeting became difficult to convey in circulation-based reviews, creating stress for the development team.
Points of introduction
Images "directly" point out where the indication is for
Effects after introduction
It became possible to point out as if you communicated face-to-face
Because Lightning Review shows issue locations in images, feedback that could previously be conveyed only in meetings by saying “this is wrong here” can now be communicated in circulation-based reviews as well. This has eliminated correction errors and the need to confirm details with reviewers. Correction results can also be communicated as naturally as showing the updated deliverable and saying, “This is how I fixed it.” Circulation-based reviews now feel like face-to-face conversations, eliminating the stress of feedback not being understood. The team can also record improvement requests that do not lead directly to defects but were previously omitted because recording them was cumbersome, which is expected to improve deliverable quality.

Lightning Review makes it easier to make indications, and the quality of the document has been improved by making indications and corrections to details such as expressions that are difficult to convey in the document. In addition, we believe that the reduction in errors and misunderstandings at the design document stage, which is the upstream process, has reduced the burden of embedding and returning to development at the time of implementation, and has resulted in a good flow (spiral) that can also be expected to improve software quality and development efficiency. I have come to feel the fun of reviewing.
